An AI layer can be added to an existing commerce stack without replacing the shop system. The most practical place to put it is the frontend layer: that is where content, layout, testing, performance and SEO/GEO meet the customer, and that is where the work of AI agents can be decoupled from the backend. Shopware, Adobe Commerce, Salesforce Commerce Cloud, SAP Commerce Cloud, OXID, commercetools or Spryker stay as they are and keep delivering products, prices, inventory and orders. The agents work one level above, in a decoupled frontend platform with a shared data model, firm guardrails and a human approval point.

This article is for CTOs, heads of e-commerce and solution architects who want AI agents in day-to-day operations but run on a backend that cannot or should not be replaced. It compares three paths, describes the technical prerequisites for an AI layer in the frontend and outlines a step-by-step plan that starts with one or two low-risk agent tasks.

## Wait or rebuild: two reflexes with a high price

As soon as AI agents come up, many organizations fall back on one of two reflexes. The first: wait until the commerce backend vendor ships its own AI features. The second: plan a large replatforming, because the new system supposedly brings everything the old one lacks.

Both reflexes are understandable, and both come at a cost. Waiting ties the roadmap to the release cycle of a vendor whose priorities are not necessarily the merchant's own. What does ship usually targets backend processes, not the pages customers actually see. Why merchants should keep ownership of the experience layer even when backend vendors bring their own shopping agents is covered in the article on [backend shopping agents and owning the experience layer](https://www.laioutr.com/en/blog/backend-shopping-agents-own-your-experience-layer-2026).

Rebuilding ties up engineering, business teams and budget for a long time in a migration of product data, order logic, ERP integrations and payment flows. The real question, how agents should improve daily shop operations, gets pushed aside.

There is also a structural problem: in many stacks, the frontend is tightly wired to the backend. Templates, content and business logic live in the same system. An agent that is supposed to improve copy, layouts or tests finds no clean working surface there, just a tangle of themes, plugins and edge cases.

## Why the frontend layer is the right place

Most tasks where agents quickly show impact in commerce operations sit in the frontend: sharpening product and category copy, building landing pages, maintaining metadata and structured content for SEO and GEO, proposing A/B variants, flagging performance regressions. All of this happens where customers experience the shop.

A decoupled frontend layer has three properties that make it a good working surface for agents. First, it has a clear data model that abstracts away the quirks of individual backends. Second, it is built from typed components with defined fields, so an agent knows what it may change and in which format. Third, it separates editing from publishing, so every change an agent makes exists as a draft first.

The principle behind it: any backend, one frontend, no lock-in. Instead of swapping out the system that reliably handles orders, prices and inventory, teams modernize the layer above it. The overview of a [composable headless frontend in front of existing backends](https://www.laioutr.com/en/composable-headless-frontend) explains how that setup works.

## Three paths to an AI layer compared

The table puts the three common options side by side.

| Criterion | Wait for backend vendor AI | Point tools per use case | AI layer in a decoupled frontend platform |
| --- | --- | --- | --- |
| Time to start | Depends on the vendor roadmap | Short, but for one use case only | Pilot usually live within 14 days |
| What agents can change | Mostly backend processes | A narrow slice, such as product copy | Content, layout, tests, SEO/GEO and performance in the frontend |
| Data access across systems | Limited to one backend | Separate integrations per tool | One data model across 50+ backends |
| Control and approval | As defined by the vendor | Varies by tool | Team defines permissions, a human publishes |
| Lock-in | Dependency on the backend grows | Many small dependencies | Backend stays replaceable, code stays in the team's Git |
| Effort | Low, but no control over timing | Grows with every additional tool | One-time decoupling, then gradual expansion |

This comparison is not an argument against backend AI. For tasks that originate in the backend, it is the right place: pricing rules, inventory planning and order logic belong where that data and those processes live. Point tools also have their place when the need really is one narrowly defined use case. Trouble starts when one tool becomes five, each with its own data integration, its own rules and its own interface. At that point there is no shared place where content, layout and tests come together.

## Prerequisites for an AI layer in the frontend

An AI layer is only as reliable as the structure it works on. Six prerequisites decide whether agents help or introduce new risks.

### One data model across all backends

Agents need products, categories, prices and inventory in a consistent format, regardless of which system the data comes from. Orchestr connects 50+ backends through a shared data model and replaces 5 to 10 sequential API calls. An agent writing a category intro does not need to know whether the attributes come from Shopware, Adobe Commerce or commercetools. The page on [composability and orchestration](https://www.laioutr.com/en/product/composability-orchestration) covers the data layer in detail.

### Typed components and design tokens as guardrails

Every component has defined fields and types. The design system includes 70+ components, is built 100 % on design tokens and adds brand guardrails for agents. An agent fills fields and chooses from allowed variants instead of generating free-form markup. Typography, colors and spacing stay untouched.

### A content model with states

Changes need a clear status: edited, but not yet published. That is the only way to review agent proposals before customers see them. In Studio, agents and people work on the same pages with a live preview, and publishing is a separate step.

### Test infrastructure and performance budgets

An agent that proposes a new variant of a product teaser needs a way to measure its effect. Display conditions, multi-armed bandit tests and variant selection at the edge provide that measurement, connected to GA4, Amplitude, Mixpanel, Adobe Analytics, Segment or Matomo. Performance budgets, in turn, keep well-meant changes from slowing pages down. The targets are LCP under 1.2 s, INP under 80 ms and CLS under 0.02, well below Google's thresholds of 2.5 s, 200 ms and 0.1.

### A human approval point

The team defines what agents may do. Agents edit, propose and optimize, a person reviews and publishes. Especially early on, while trust in the proposals is still building, this step is essential. The agents run on the customer's own LLM key, so model usage and billing stay in the customer's own account. The overview of the [Agentic Frontend Management Platform](https://www.laioutr.com/en/agentic-frontend-management-platform) shows how agents, guardrails and approval fit together.

### Interfaces agents can use

Agents need defined access points instead of screen automation. The [Frontend MCP for Studio content](https://www.laioutr.com/en/interfaces/mcp) is authenticated and edits content in Studio, but it cannot create pages or publish anything. On top of that come the Delivery API for serving content and the Management API for administration. External agents and the team's own tools therefore work within clear boundaries.

## A concrete example on a Shopware stack

A merchant runs Shopware as the backend and wants to improve category pages for classic search and generative search engines. Shopware stays unchanged, with a [decoupled frontend for Shopware](https://www.laioutr.com/en/headless-frontend-for-shopware) in front of it. The SEO/GEO Agent reads product attributes and the category structure through Orchestr, finds category pages without an intro text and without an FAQ block, and creates drafts in Studio: a short intro, three questions with answers and a meta description within the brand rules. The Content Agent aligns the tone with existing pages. An editor reviews the drafts in the live preview, adjusts two phrases and publishes. This agentic division of labor touches neither the backend nor the order logic.

The value is not in any single text but in the workflow. The editorial team no longer has to audit category pages for gaps by hand and starts from a draft instead of an empty field. The publishing decision stays where it belongs.

## Step-by-step plan: frontend first, backend stays

A gradual approach keeps risk low and produces solid learnings early.

1. **Decouple the frontend, keep the backend.** The storefront moves onto a frontend platform, while the backend remains the system of record for products, prices, inventory and orders. Migration is founder-led by default at no extra charge, with a median under 14 days. Hosting is in the EU, and regional data residency is possible.
2. **Pick one or two low-risk agent tasks.** Good candidates are tasks that are easy to review and limited in impact: meta descriptions, category intros, translation drafts or teaser variants. Prices, legal copy and checkout stay out of scope at first.
3. **Set the rules.** The team defines which fields and pages agents may edit and who publishes.
4. **Measure.** Every task gets a signal: click-through rate from search, conversion of a variant, editorial time per page. Performance metrics are tracked alongside.
5. **Expand.** Only once the first tasks run reliably are more added, such as personalization or A/B tests across several markets.

For developers, the familiar way of working stays in place: code lives in Git, npm packages can be added, and local development is possible. The agents in Studio work on content and configuration, while the engineering team keeps ownership of the code.

## FAQ

### Do we have to replace our shop system to use AI agents?

No. The AI layer sits in the decoupled frontend layer, and the backend remains the system of record for products, prices, inventory and orders. Only the storefront is replaced, not the commerce logic behind it.

### Which data does an AI layer in the frontend need from the backend?

Mainly products, attributes, categories, prices and inventory, and depending on the task, content from a CMS. Orchestr brings this data from 50+ backends together in a shared data model. For typical frontend tasks, agents do not need write access to the order logic.

### Who controls what the agents change?

The team. It defines which fields and pages agents may edit. Agents create drafts and propose changes, and a person publishes.

### How long until a first agent task runs in production?

A pilot is usually live within 14 days. The first agent tasks start as drafts that the team reviews and approves. As experience grows, more tasks are added.

## Conclusion

An AI layer does not require a new shop system. The most practical route runs through the frontend layer, because that is where content, layout, testing, performance and SEO/GEO come together, and because it can be decoupled from the backend. Backend AI still makes sense for pricing, inventory and order logic, and point tools for narrow use cases. For everything customers see, one shared place with a data model, guardrails and an approval point is the more durable answer.
