On the other, the reality of deploying those agents across a complex enterprise tech stack is producing results that range from underwhelming to actively counterproductive.
The gap between the promise and the reality has a name: orchestration. More specifically, the absence of it.
Most enterprises are now grappling with what researchers and architects are beginning to call the "control plane problem" in AI: who or what decides how AI agents coordinate, share context, and operate within consistent policy boundaries across different systems? The instinctive answer from most vendors is to sell you a new tool. A fresh layer on top of your existing stack. Another platform to manage.
That instinct misses something important. For organizations that have built on composable architecture principles, the orchestration layer they're searching for is not something they need to buy. It's already there.
Before understanding why composable architecture is the answer, it helps to understand the depth of the problem.
Modern enterprise marketing stacks are extraordinarily fragmented. A typical mid-to-large marketing organization manages separate platforms for email, web personalization, advertising, CRM, CDP, content management, and commerce. Composable architecture, at its core, is a philosophy of building digital systems from independent, interoperable components connected through open APIs. The key word is "connected." In a composable system, no single vendor owns the entire experience delivery pipeline. Instead, a coordination layer sits above the individual components, assembling experiences by drawing on whichever systems are relevant to a given context.

The answers will tell you whether you're looking at genuine orchestration infrastructure or at coordinated marketing for isolated automation tools.
The single most revealing evaluation scenario for AI orchestration capability is a multi-system journey test. Here's how to run it.
Define a realistic customer journey: a user visits the website, engages with specific content, makes a purchase, and then interacts with customer service. During each stage of this journey, ask the vendor or the team managing your internal architecture to demonstrate what data is shared across systems in real time, what policy guardrails are enforced automatically, and how each system's AI agent adjusts its behavior based on what has happened in other systems.
If the email platform can demonstrate in real time that it adjusted a scheduled campaign because the web personalization engine flagged a specific user event, you're seeing orchestration. If the commerce recommendation engine can show that it's using a data signal from the CRM rather than just web behavior, you're seeing genuine integration. If a policy change in one location propagates to agent behavior across all connected systems, you're seeing a real control plane.
Most vendor demonstrations don't show this. They show impressive single-platform AI capabilities, which are real and valuable, but scoped to the vendor's domain. That's not orchestration. That's sophisticated siloed automation.
There is a timing dimension to this conversation that matters for leadership teams thinking about AI investment priorities.
The competitive advantage of genuine AI orchestration is not evenly distributed over time. Organizations that build or leverage genuine cross-system orchestration capabilities now are accumulating structural advantages that compound. Every AI agent added to a well-orchestrated composable system makes the system more capable, because each agent contributes to and draws from a shared intelligence layer. Every agent added to a fragmented stack makes the coordination problem worse.
This means the gap between organizations that get orchestration right early and those that don't is not static. It grows with every AI investment cycle. A company that adds five new AI capabilities to a well-orchestrated composable system in 2026 will be in a structurally different competitive position in 2027 than a company that adds five AI tools to a fragmented stack in the same period.
The window for making the architectural choice that determines which side of that gap you land on is not unlimited. The organizations that will lead on AI-driven marketing and digital experience in 2027 and 2028 are making architectural decisions today.
For leadership teams looking to assess where their organization stands on this spectrum, a simple framework applies.
Start by mapping your current AI deployments by system. For each AI capability you're running, ask: what data does this agent access? What systems does it interact with? Who or what governs its policy boundaries? If the answer to each of these questions is "the vendor's platform," you are operating vendor-embedded AI without orchestration.
Next, assess your orchestration infrastructure. Do you have a layer in your current stack that coordinates experience delivery across multiple systems? Does it have the ability to share context, enforce policy, and log decisions across system boundaries? If yes, you likely have the foundation for AI orchestration already in place. If no, you have architectural work to do before additional AI investment will produce system-level results.

Before acquiring another AI capability, verify that your coordination infrastructure can support it. Before signing a contract with a platform that offers embedded AI agents, verify that those agents can participate in a shared orchestration layer, not just optimize within their own domain.
The AI orchestration layer your organization needs is not a new product category that will emerge from a vendor in 2027. For organizations that have already invested in composable architecture, it's the infrastructure they've been building for years. The task is to recognize it, extend it deliberately for AI use cases, and refuse to let vendor-embedded automation obscure the coordination capabilities they've already earned.
For organizations that haven't yet made that architectural investment, the cost of doing so now is lower than the cost of continuing to stack AI tools on a foundation that cannot support genuine cross-system intelligence.
The most important AI decision your organization can make right now is not which agents to buy. It's whether your architecture is capable of coordinating them.
